I have an 87 mercury cougar with throttle body injection on it and was thinking about putting it on my 74 J-20 with a 401. has anybody tried this or is it worth the trouble?

No, as the Cougar's TBI (or CPI as Ford called it) does not have sufficient flow for a 401. Plus, there's no CPI application for an engine anywhere near the size of your 401.
